Successful transformation starts with good leadership

New strategies, structures and processes alone do not make transformation succeed. What matters is how leaders provide direction, involve people and make change take root in the organisation.

Führungsteam entwickelt gemeinsam einen Transformationsprozess

Leadership begins where transformation meets people.

Businesses and organisations are navigating continuous change. New technologies, changing employee expectations, international collaboration and increasing competitive pressure call for new structures and ways of working. Transformation is therefore often approached first as a strategic, technological or organisational task.

Whether change succeeds, however, depends on more than plans, processes or organisational charts. It depends on engaging the people within the organisation in the change process.

Transformation is a leadership responsibility

Gallup has long highlighted leadership quality as one of the most important influences on employee motivation, engagement and long-term retention. During profound transformation, this insight becomes even more relevant.

Change does not automatically win support. It can create uncertainty, challenge established routines and alter individual roles. Employees therefore think about more than the strategic objectives of a transformation. They also ask what the changes will mean for their work, their relationships with colleagues and their own future.

Leaders need to take these questions seriously. Their responsibility is to provide direction, explain decisions clearly and establish a dependable framework for change. This does not mean having a definitive answer to every question immediately. Credible leadership also means acknowledging uncertainty while continuing to offer a clear sense of direction.

Clarity provides direction

A convincing transformation strategy explains what needs to change, why the change is necessary and which shared objective it serves.

That clarity must be reflected in everyday leadership. When strategic messages, operational decisions and leaders’ behaviour do not align, a transformation quickly loses credibility.

Leaders play an important role in translating strategy into practice. They connect the organisation’s strategic direction with the working realities of their teams. They help employees understand broader objectives and turn them into priorities within their own areas of responsibility.

Good leadership therefore provides more than direction. It builds trust and gives people the confidence to take a new path.

Participation builds ownership

Transformation cannot be planned solely by senior management and then handed over to the rest of the organisation. People who work with its structures, processes and customers every day hold knowledge and experience essential to successful implementation.

Involving employees early does not mean putting every decision to a vote. It means taking different perspectives seriously, drawing on existing knowledge and explaining where people can contribute and where clear decisions are needed.

This creates ownership. People experience change as something they help shape, rather than something that simply happens to them. Teams can learn together, develop new solutions and put transformation into practice within their own areas of work.

Leadership teams need to act together

Transformation becomes particularly demanding when members of the leadership team hold different views on objectives, priorities and responsibilities. Conflicting messages or unclear accountabilities can quickly create uncertainty throughout the organisation.

Effective transformation therefore requires more than a leadership team that formally endorses the strategy. Its members need to develop a shared understanding and demonstrate it through their actions.

This includes addressing disagreements early, clarifying roles and standing behind decisions together. Leadership teams must also be willing to reflect on their own behaviour. They cannot credibly ask others to change while holding on to established ways of thinking and acting themselves.

International organisations require particular sensitivity

International organisations bring together different experiences, expectations and cultural backgrounds. Ideas about leadership, responsibility, communication and decision-making can vary considerably.

What is seen as clear and decisive leadership in one context may be perceived as distant or insufficiently inclusive in another. Successful leadership therefore combines professional expertise with empathy, intercultural understanding and the ability to bring different perspectives together around shared goals.

This is not about oversimplifying cultural differences or assigning people to categories. It is about recognising different expectations and developing a shared culture of work and leadership.

Leadership development is part of transformation

For us, leadership coaching and the focused development of leadership teams go beyond individual growth. They are an integral part of organisational development.

Leaders need space to reflect on their roles, prepare for difficult decisions and question their own behaviour during transformation. Individual development also needs to remain closely connected to strategic direction and organisational implementation.

In our view, transformation has a lasting impact when leadership, organisational development and strategic support are considered together.

This is where ExCaMa supports businesses, leaders and organisations. We help translate strategic objectives into robust structures, develop leadership teams and actively involve people in change.

Successful transformation begins with more than a new strategy. It begins with good leadership.
